AI Digital Marketing for Lean Teams Spending ₹10-20 Lakh a Month

AI Digital Marketing for Lean Teams Spending ₹10-20 Lakh a Month

At this spend, another subscription is not the lever. The gain is running the AI already in the ad accounts and the store.

  • Why platform defaults beat another tool
  • How Advantage+ sales quietly switches off
  • Why a thin Search budget wastes AI Max
  • A 30-minute Monday check and a campaign-count rule

How should a team of one to three people use AI at ₹10–20 lakh a month? Let Meta, Google, and Shopify handle targeting, bidding, and much of the reporting. The people supply a clean conversion signal and fresh creative, then spend 30 minutes a week seeing where the money went. Settings matter more than new software.

The useful AI is already switched on

A founder, one or two operators, and maybe a freelancer cannot also staff an analyst and a studio. Platform AI does targeting and bidding. The team supplies conversion data, creative, and the weekly check.

Meta renamed Advantage+ shopping to Advantage+ sales in early 2025. Reports citing a developer blog say that since June 2025 it is on only when budget, audience, and placements are all Advantage+. Narrowing the audience, excluding a placement such as Audience Network, or splitting ad set budgets turns it off, often unnoticed.

Ad sets are back. Industry guides report 50 ads per ad set, against 150 across the old single ad set. That cap could not be confirmed on a Meta help page. Several reports say the existing-customer budget cap did not carry over, also unconfirmed on a help page, so guides that tell you to set it are likely stale. From Marketing API v25.0 you cannot create the old shopping campaigns, and Meta said the block would cover every API version by 19 May 2026. If the cap is gone, track returning customers in the store and judge new-customer revenue when they dominate attributed purchases. Meta’s help centre, as quoted by industry sources, cites a 9 percent better cost per conversion on average for Advantage+ sales, and 7.2 percent lower cost per result from Advantage+ audience on sales and app objectives. Those are averages, not a promise.

AI Max fails when Search is sliced too thin

AI Max is a layer inside Search, selected by default on new Search campaigns, not a new campaign type. Guides citing Google say it needs Smart Bidding on conversions or conversion value. It adds search-term matching, text customisation, and final URL expansion. The last two start on under asset optimisation. Google says AI Max will not be effective on a budget-limited campaign and shows an alert. Spreading Search across many campaigns is the usual way to waste it.

From September 2026, Dynamic Search Ads, automatically created assets, and broad match upgrade to AI Max. Building new Dynamic Search Ads is outdated advice. After the upgrade, note which campaigns moved and the date. Add negatives from the search terms report. Exclude blog, careers, and out-of-stock URLs that final URL expansion chose. Read customised headlines for claims you cannot defend. For campaigns not yet on AI Max, the one-click experiment splits traffic 50/50. Google’s internal data for non-retail advertisers shows typically 14 percent more conversions or conversion value at a similar CPA or ROAS. The experiment is what tells you about your account.

Thirty minutes on Monday, then fewer campaigns

Where Open this Look for
Performance Max Channel performance report Spend across Search, Maps, YouTube, Discover, Gmail, Display
Meta Placement, age, and region Spend in segments with no purchases
Advantage+ Campaign settings Budget, audience, and placements still on
Store Orders, returns, refusals Platform conversions versus paid orders

Channel reporting is in every Performance Max campaign, not an allowlist. Google optimises for marginal ROI, so a weak channel ROAS can still add profitable orders. Compare seven days of platform purchases with store orders and break-even ROAS. Change at most one thing per campaign. A spreadsheet can hold the last 7–10 days by age, gender, placement, device, region, hour, ad set, and ad.

Each campaign should fund about 50 optimised conversions a week at your real CPA, and no AI Max campaign should be “limited by budget.” Figures such as 300 purchases in 30 days are heuristics, not Meta thresholds. ₹10 lakh on Meta, with a ₹2,500 average order, is about ₹2,33,000 a week. At a ₹1,000 CPA that is about 233 purchases, enough for four campaigns. The example starts with eight. Eight average about 29 purchases a week. Three, led by Advantage+ sales, can learn.

If 40 percent of orders are cash on delivery and 25 percent of those are refused, 10 percent of orders never become revenue. 233 times 0.9 is about 210 delivered orders, and ₹2,33,000 divided by 210 is about ₹1,110 per delivered order. Compare ₹1,110, not ₹1,000, with break-even after product, shipping, tax, and return to origin. ₹5 lakh on Google is about ₹16,400 a day. Five Search campaigns at roughly ₹3,300 each, with three limited by budget, should become two that are not limited. Then run the AI Max test on the larger one. Send confirmed or delivered outcomes back, not only raw orders, and keep the Pixel and Conversions API clean first.

Creative, Sidekick, and the invoice

Let AI draft hooks and variants. A person checks voice, claims, and language. Four to six new ads a week across two or three concepts is a workable pace. Retire an ad when frequency rises and click-through falls together. Sidekick writes ShopifyQL from plain language and shows changes before they apply. Ask for seven days of orders by new versus returning customer. App building is limited to Grow, Advanced, and Plus. It does not choose which number matters.

₹15 lakh on screen is not always the cost. Foreign-billed India ads are an import: 18 percent IGST under reverse charge, creditable if you are GST-registered. An Indian invoice is ordinary input credit. The 6 percent equalisation levy does not apply to ad payments on or after 1 April 2025. August 2024 ended the separate 2 percent e-commerce levy. UK, EU, and Gulf VAT, Australian and Singapore GST, and US sales tax depend on the billing entity. If the value you send includes tax or shipping, platform ROAS overstates the return.

Guides that promise “up to 30 percent higher conversions” usually lack a source. The published averages are about 9 percent (Meta, via industry quotes) and 14 percent (Google). The old customer cap, single-ad-set ASC, new Dynamic Search Ads, and an allowlist for Performance Max channel reports are retired advice. Keep price and margin with a person, and leave budget alone after one noisy week.

Frequently asked questions

Is ₹10 lakh a month enough for Advantage+ and Performance Max?

Yes, if you concentrate it. Too many campaigns leave each one too few conversions to learn. A practical test is about 50 optimised conversions a week per campaign at your real cost per acquisition.

What happened to Advantage+ shopping campaigns?

Meta renamed them Advantage+ sales in early 2025. They allow multiple ad sets. Industry guides report up to 50 ads each, and reports say the old existing-customer cap did not carry over. From 19 May 2026 they cannot be created or updated through any Marketing API version.

Will AI Max work if the campaign is limited by budget?

Google says it will not be effective in that case, and it shows an alert. Merge thin campaigns or raise the budget before you judge AI Max.

Where do you see Performance Max spend by channel?

The channel performance report is now in all Performance Max campaigns. Google optimises for marginal ROI, so average ROAS by channel can mislead. Check store orders before you cut a channel.

Does India's 6 percent ad levy still apply?

No. The 6 percent equalisation levy on online advertising does not apply to payments on or after 1 April 2025. You still self-assess 18 percent IGST under reverse charge on foreign-billed ads and can claim it as credit.

Can Shopify Sidekick replace an analyst?

It covers a lot of routine reporting from plain-language prompts using ShopifyQL, and it shows changes before applying them. Someone still has to read the numbers against break-even.
